Supervisors don't just manage tasks — they shape culture, retention, and performance. That's the core principle behind this onboarding packet, built to prepare newly promoted 9-1-1 supervisors and managers to lead with intention, build trust, and shape a strong, resilient culture.
Leadership is not assumed. It is developed — through structure, mentorship, and practice. This is the structure.
Who this is for
- Newly promoted comms center supervisors and managers
- Directors who want a consistent, ready-to-use onboarding path for new floor leadership
- Anyone preparing for the promotion and wanting to walk in with a plan
How it works
This isn't a guide you read once — it's a fillable workbook you live in for 90 days, starting with your Day 1 leadership commitments: naming your three non-negotiable leadership values and answering two questions that set the tone for everything after. What kind of leader did I need when I started? What will I do differently?
Then it walks you through three phases, each with a theme, a focus, and a required-actions checklist:
- Phase 1 (First 30 Days): Learn Before You Lead. Build trust and understand the team before changing anything. Meet 1-on-1 with every team member (a conversation guide is included: What helps you succeed here? What does good supervision look like to you?), shadow all shifts, identify the informal leaders — and write down what you're deliberately NOT changing yet, and why.
- Phase 2 (Days 31–60): Lead With Structure and Feedback. Weekly micro-feedback, ten minutes of coaching per shift, and your first difficult conversation — with two tools to run them well: the SBI method (Situation, Behavior, Impact) for feedback and the CARE method (Clarify, Address, Resolve, Empower) for the hard ones.
- Phase 3 (Days 61–90): Build Leaders, Not Dependence. Delegate a real project, lead a culture improvement initiative, mentor a future leader, and complete the leadership self-audit — including the question every supervisor should be brave enough to ask: Would I want to work for me?
Also inside
- Leadership expectations that eliminate "rule by personality" — lead the whole person, balance compassion with accountability, build trust through follow-through
- Quick-use tools: a daily reflection question, weekly actions, and a monthly culture check
- Key reminders worth taping to the monitor: People don't leave jobs; they leave leadership. Feedback is fuel, not punishment. Culture forms whether you lead it or not.
- A 90-Day Leadership Impact Report and a final commitment page: one leadership action to start this week, one hard conversation not to avoid, and one way to be the leader you needed.
Download the packet below — and if you lead the people who lead your floor, put a copy in every new supervisor's first-week packet.
